Microsoft is leaning on two commitments to win over cautious enterprise buyers. First, client data and internal knowledge stay under the customer's control and will not be fed into AI training pipelines that could benefit competitors. Second, customers are not locked into Microsoft's own models. They can run tools from OpenAI, Anthropic, Microsoft or open source projects, whichever fits their needs.

Microsoft is late to this particular race. Anthropic and OpenAI both rolled out competing forward deployed programs in May, according to GeekWire, putting engineers inside client companies months before Microsoft's announcement. Amazon joined the field just two days before Microsoft, pledging $1 billion to a similar effort through its cloud business. Microsoft's $2.5 billion and 6,000 person commitment is larger in dollar terms, but the company is following a playbook others already tested.

The launch lands as Microsoft shares have dropped more than 20% this year, the worst start to a year for the stock since 2000. Capital expenditures jumped 63% in the most recent quarter to $38 billion, and free cash flow shrank as a result.
